The hires every leader wants share a quality that has little to do with their resume. They treat the work as their own, push past what the role formally asks, and get better at it year after year. In knowledge work, where output is self-directed and one person’s contribution can swing a project, that kind of ownership is what you are hiring for.

Skills can be taught, and experience accumulates over time, but the drive to go all in and do a job well is intrinsic. Capable hires fail for reasons the interview rarely catches

Leadership IQ tracked more than 20,000 new hires and found that 46% of new hires failed within 18 months, while only 19% went on to achieve success. Just 11% of the hiring failures were traced to a gap in technical skills. The other 89% came down to attitude, coachability, emotional intelligence, and motivation, with 17% pointing specifically to people who lacked the drive to excel in the role.

Every one of those candidates cleared the resume screening, the reference checks, and the interviews. They had the skills, experience, and capabilities needed to do the job. That motivational gap typically stays invisible until after a hiring decision is made and that new employee is already on the payroll — and unwinding it is expensive. According to the Center for American Progress, replacing a skilled employee in senior and specialized roles costs as much as 213% of the employee’s salary.

Even your best hiring tools can’t see what drives people

Most companies use a variety of tools to make a hiring decision — structured scorecards, skills tests, work samples, strengths assessments, personality tests, and interviews. A 2022 re-analysis in the Journal of Applied Psychology found that a well-built structured interview is the single strongest predictor of job performance among common selection methods.
